What I Learned From Building an AI System to Run My Company
When I first built Nafuna, we had raw talent and big ambitions—but zero systems. Tasks slipped through cracks, expenses were scattered, and admin ate our days. Here is what happened when we replaced the chaos with an agentic operating system.
When you start a creative studio, you are driven by a simple conviction: if the craft is exceptional, everything else will take care of itself. In the early days of building Nafuna, my entire focus was on storytelling, animation rigs, visual direction, and landing our next big project. We had hunger, talent, and relentless energy.
What we did not have was systems.
And for a long time, I mistook frantic hustle for operational growth. It took years of painful lessons, lost weekends, and unnecessary friction to realise a hard truth: talent without an operating system is just organized chaos.
The Chaos of Running on Memory
When you run a creative company with no systems, your business operates entirely out of human working memory. At first, with two or three people, you can get away with it. But as soon as project volume increases and client expectations rise, the cracks widen rapidly:
- Forgotten Tasks and Missed Handoffs: Client feedback would arrive in a WhatsApp voice note at 8 PM, an email edit would land the next morning, and an informal scope tweak would be agreed upon during a call. Because there was no central pipeline, tasks were regularly forgotten, dropped, or executed twice.
- No Visibility on Team Capacity and Leave: We had no structured way to track staff work days, project bandwidth, or leave schedules. Team members would unknowingly take leave during critical delivery sprints, or creatives would be overloaded to the point of burnout while others were stalled waiting for feedback.
- Financial Fog (Invoices, Expenses & Cashflow): Managing expenses and invoices across multiple currencies was a constant headache. We would incur production expenses without logging them immediately, delay issuing invoices because digging up project deliverables took hours, and discover unbilled scope changes weeks after delivery.
- Data Scattered Everywhere: Creative assets lived across personal hard drives, invoices were buried in email drafts, contracts sat in Dropbox folders, and client communications were splintered across multiple messaging apps. Our agency’s brain was fragmented across a dozen disconnected silos.
The False Promise of Buying More SaaS
Our initial instinct was the same mistake almost every growing agency makes: we tried to patch the problem by subscribing to more software. We bought an app for time tracking, another for project boards, another for invoicing, and another for CRM.
Instead of solving the problem, it multiplied it. Our small creative team spent half their day copying data between tools, updating statuses, and navigating subscription fatigue. A five-person team shouldn’t need an administrative bureaucracy just to manage five projects.
What we needed was not more tools. We needed one single, coherent source of truth.
Consolidating into One Coherent System
The turning point came when we decided to stop stitching together third-party band-aids and built our own unified platform: NwabuOS.
The philosophy was straightforward: one database, one workflow, one single operating layer. When every part of your business talks to the same data engine:
- An accepted quotation automatically spins up the project delivery milestones.
- Team leave and capacity are natively integrated into task scheduling so nobody gets overbooked.
- Expenses, receipts, and dual-currency payments (USD and ZiG) link directly to specific projects and client accounts.
- Every communication, creative asset version, and feedback cycle lives in the exact same workspace.
The Real Breakthrough: Introducing Autonomous Agents
Having a centralized system was a massive improvement, but the game changed entirely when we introduced autonomous agentic workflows.
In a traditional agency, having good systems still requires humans to spend hours manually entering data, drafting routine emails, updating task statuses, and chasing approvals. For a boutique studio, that administrative overhead directly eats into billable creative hours.
With NwabuOS, we shifted that entire burden onto specialized AI agents:
- Agents Handle the Repetitive Operational Grind: They extract structured briefs from messy client voice notes, draft multi-currency invoices, follow up on pending approvals, monitor milestone delivery dates, and keep records meticulously organized.
- Humans Supervise and Create: Our creative directors, animators, and writers no longer spend their mornings on admin triage. They review agent proposals, approve outputs, make key strategic decisions, and channel 100% of their creative energy into the actual work.
Instead of replacing our team, the agents act like dedicated studio coordinators and production managers who never sleep, never forget a deadline, and maintain complete operational discipline across every project.
What I Learned: 4 Principles for Creative Founders
Looking back at our journey from operational chaos to an agent-run agency, four lessons stand out above all others:
- Systems Protect Your Creativity: Great creative work requires deep, uninterrupted focus. When your mind is cluttered with unpaid invoices, missed emails, and forgotten deadlines, your art suffers. Good systems don't restrict artists—they liberate them.
- Centralization Beats Fragmentation: Having one unified platform where CRM, delivery, finance, and team management live together is 10x more valuable than having five "best-of-breed" tools that don't speak to each other.
- Agents Belong in the Operating System: AI is far more powerful when it sits inside your database and operational workflows than when it sits in an isolated browser chat tab. An agent that knows your clients, your rate cards, and your project pipeline can actually do real work.
- Build for Supervision, Not Replacement: The highest-leverage model for small creative teams is human supervision over autonomous agent execution. Let the agents handle the repetitive mechanics so your people can focus on taste, craft, and relationship.
Today, running Nafuna feels entirely different than it did in those early, chaotic years. Our data is unified, our projects run with predictability, and our team has the headspace to do the most ambitious work of their careers. If you are running a creative studio and feeling overwhelmed by the operational fog, know this: building your operating system is the highest-return investment you will ever make.
